Unconscious Incompetence (The Honeymoon Phase)
At this stage, they don’t know what they don’t know.
They’re excited, but a little naive. We call it “naive confidence”. The leadership pitfall here is dampening their excitement or overwhelming them with everything they need to learn at once. What they really need from you is to stoke that initial energy and to show them exactly what to do by demonstrating it for them.
Conscious Incompetence (The Pit)
In this stage, the excitement fades because they recognize their incompetence.
This is The Pit, and it’s where most people quit. The leadership mistake here is leaving them alone to “figure it out” or getting frustrated (or firing them) when they don’t improve fast enough. What they really need is high support and encouragement that this stage is temporary and a reminder of the ultimate goal.
Conscious Competence
Now, they’re starting to get it.
Their skill level is developing. They know how to do it now, but they have to spend a lot of brain power to continue doing it. The leadership pitfalls here are either continuing to micromanage or walking away completely. At this stage, they need to start taking the reins, but they still need you nearby for feedback.
Unconscious Competence
At this stage, they don’t even have to think about the skill.
They know it from muscle memory. Their brain no longer has to create margin for this skill, so they have more bandwidth to learn new skills. The leadership pitfall here is continuing to check in on them like they’re a beginner. They really need autonomy, bigger challenges, and opportunities to teach others.
