TWELVE-SESSION COURSE

THE DEVELOPMENT & LEADERSHIP SQUARE

Help Others Grow by Adjusting Your Leadership Style

The problem isn't the person.

It's a mismatch with your leadership style.

Does any of this sound familiar?

  • Your new hire is three months in and still asking for approval on basic tasks. You thought they’d be running with it by now.
  • Your star performer was crushing it for years… until you gave them a project in a new area, and now they’re making rookie mistakes.
  • You hired someone who seemed like a rockstar at their last company—but now they’re overwhelmed and you’re wondering if you made the wrong hire.
  • Your most experienced team member came to you frustrated because you keep checking in on work they’ve done for years.
  • You promoted your top performer to lead a team, but they’re struggling with delegation, and you’re annoyed they can’t just figure it out.

Here’s what’s really happening:

The problem isn’t the person. The problem is the mismatch between your leadership style and where they are in their skill development. Instead of asking “Why aren’t they getting this?” you need to ask “What type of support do they need at this specific stage to become an A-player in this specific skill?”

The stakes are HIGH. Seriously, listen up. If you don’t get this right, you risk firing someone who was ABOUT to become highly competent in the very skill you need for your team.

That’s the type of costly mistake this tool will help you avoid…

The Development & Leadership Square: Course Summary

The Development & Leadership Square shows you the four stages everyone goes through when learning anything new, and what type of leadership they need from you to progress to the next stage.

Unconscious Incompetence (The Honeymoon Phase)

At this stage, they don’t know what they don’t know.

They’re excited, but a little naive. We call it “naive confidence”. The leadership pitfall here is dampening their excitement or overwhelming them with everything they need to learn at once. What they really need from you is to stoke that initial energy and to show them exactly what to do by demonstrating it for them.

Conscious Incompetence (The Pit)

In this stage, the excitement fades because they recognize their incompetence.

This is The Pit, and it’s where most people quit. The leadership mistake here is leaving them alone to “figure it out” or getting frustrated (or firing them) when they don’t improve fast enough. What they really need is high support and encouragement that this stage is temporary and a reminder of the ultimate goal.

Conscious Competence

Now, they’re starting to get it.

Their skill level is developing. They know how to do it now, but they have to spend a lot of brain power to continue doing it. The leadership pitfalls here are either continuing to micromanage or walking away completely. At this stage, they need to start taking the reins, but they still need you nearby for feedback.

Unconscious Competence

At this stage, they don’t even have to think about the skill.

They know it from muscle memory. Their brain no longer has to create margin for this skill, so they have more bandwidth to learn new skills. The leadership pitfall here is continuing to check in on them like they’re a beginner. They really need autonomy, bigger challenges, and opportunities to teach others.

WHAT DOES THIS COURSE TEACH?

When it comes to developing your people, most leaders swing between two extremes: lowering the bar so people feel comfortable… or raising it so high that people feel overwhelmed and stuck.

You need to learn how to move people out of the PIT and into a clear, repeatable pathway of growth and development.

  • The 4 Stages of Development (And Why Most People Get Stuck)
  • How to Identify When Someone Is in the Pit—and What to Do About It
  • Why Lowering Standards or Applying Pressure Alone Both Backfire
  • How to Move People from Awareness → Ownership → Growth
  • The Framework for Reproducing Leaders Who Can Develop Others

This is not theory.
This is a tool you’ll use every day as a leader.

Will You Step Up to Become the Leader Your Team Needs?

From the Desk of Eric Pfeiffer

I’m not going to sugarcoat it.

We are in a crisis of leadership. Turn on the news any given week, and you’ll see the same story: a leader with all the talent, all the resources, all the platform—completely falling apart under the pressure.

People are desperate for great leadership.

In every business, in every context, in every corner of society, people are looking for something to orient them. They’re looking for stable leaders who can chart a path forward with clarity, confidence, and courage, even in chaos. Sadly, they’re not finding it.

That’s because most leaders aren’t built for the pressure.

Here’s what I want you to understand: it’s not your fault you feel underequipped.

Odds are, no one trained you in the 8 core skills you need to be a great leader. As an entrepreneur, you were thrown into the deep end to figure it out on your own. This is your chance to get the leadership training you wish you received in school or early in your career.

More than that, it’s your chance to develop leadership mastery so you can pass it on to others—giving them what was never given to you.

The people on your team are waiting for someone to empower them. Someone who can give them a clear playbook to follow. Someone who can help them work together without the constant friction and drama.

That someone could be you.

But you can’t do this alone. You can’t do it through podcasts and books and conferences. You need hands-on training. If you’re tired of winging it and you’re ready to lead from a proven playbook, grab your course access today.
